I built an automated daily AI intelligence brief — a pipeline that fetches 100+ articles overnight, extracts structured insights through an LLM, and writes a morning-ready synthesis. It broke. For four days, nobody noticed.
The pipeline was producing zero output because of a one-line scheduling mismatch: the synthesis ran at 3am, but the fetcher ran at 6:30pm, so there was never anything to synthesise. A classic off-by-one in time rather than in code.
But the interesting failure wasn’t the bug. It was that four days of silence produced zero pain. No one missed the output because no one was consuming it yet. I’d spent weeks perfecting the extraction prompts, the source curation, the dedup logic — all before anyone had read a single brief.
This is the pipeline paradox: the systems we build to monitor things become their own blind spots. You assume the monitoring works because it exists. The absence of signal looks identical to the absence of news.
The fix wasn’t technical (though the one-line change was satisfying). The fix was sequencing: ship the minimum pipeline, start reading the output daily, then improve based on what you actually need. The four days of silence would have been caught on day one if anyone was reading.
In consulting, I see this pattern constantly. Banks build elaborate model risk monitoring dashboards before anyone has established the habit of checking them. The dashboard exists, therefore the risk is managed. But a dashboard nobody reads is worse than no dashboard — it provides false assurance.
The rule: A pipeline without a consumer is a hobby. Ship consumers before features.
